A diesel needs three things to fire: fuel delivered at the right time, enough heat to ignite it, and enough compression to build that heat. A no-start is nothing more than one of those three going missing. The trap owners fall into is throwing parts at symptoms instead of working the problem in order. Diagnose a no-start the same way every time and you'll find the fault fast, whether it's a 7.3 Power Stroke, a Cummins, or a Duramax.
First: does it crank, or not?
Before you touch fuel or glow plugs, separate a no-crank from a no-start. They're completely different problems.
No crank (starter doesn't spin, or barely turns) points at electrical: dead or weak batteries, corroded terminals, a bad starter, or bad grounds. Diesels run two batteries in parallel for a reason, they need serious cranking amps to spin high-compression engines, especially cold. Load-test both batteries, clean the terminals and the big ground straps, and confirm the starter is getting full voltage before you go any further. A slow crank alone can cause a no-start because the engine never reaches the RPM needed to build starting compression and rail pressure.
Cranks but won't start means the starter is doing its job and the engine is turning at speed but not lighting off. That's where the fuel-heat-compression triangle comes in.
Work the triangle in order
1. Fuel
Fuel is the most common no-start cause, so start here. Ask: is fuel reaching the injectors at pressure?
- Prime and check for air. A cracked line, a loose fuel filter cap, or a filter change that didn't get bled can pull air into the system. Air compresses, fuel doesn't, and an air-locked system won't build injection pressure. Prime the system and bleed it.
- Check the lift/transfer pump. On a 24-valve Cummins the lift pump feeds the VP44 and a dead lift pump is a classic no-start. On other platforms a failed transfer pump starves the high-pressure pump.
- Look at the filter and water separator. A plugged filter or a bowl full of water chokes fuel delivery. Drain the separator and check the filter's age.
- Rail or injection pressure. On common-rail trucks, watch fuel rail pressure on a scan tool while cranking, no pressure means the pump isn't building it or fuel isn't getting to the pump. On the HEUI 7.3 and 6.0, it's oil pressure that fires the injectors (see compression/oil section below).
- Gelled fuel. In deep cold, untreated #2 diesel can gel and wax up the filter. If it's below freezing and the truck sat, suspect gelling.
2. Heat (glow / intake air heating)
Once you know fuel is getting there, ask whether the engine has enough heat to ignite it. A warm diesel that starts fine but won't fire stone-cold is almost always a heating problem, not a fuel problem.
- Glow plugs and the controller. On glow-plug engines like the 7.3 and 6.0 Power Stroke, weak or dead glow plugs, a failed glow plug relay, or a bad controller (GPCM/FICM-driven) will leave you cranking with no heat. Cold-start hard, warm-start fine is the signature.
- Grid heaters. Cummins uses an intake grid heater instead of glow plugs. A blown grid heater or a bad relay does the same thing, no cold-start.
- Heat problems rarely cause a no-start when the engine is warm. If it won't start hot or cold, the fault is more likely fuel or compression.
3. Compression
Compression is last because it's the least common and the hardest to fix, but it's also the one people forget. A diesel needs high compression to generate the ignition heat, and if it's low the engine cranks and cranks with no fire.
- On HEUI engines (7.3, 6.0), "compression" also means injection control pressure. These use engine oil pressurized by a high-pressure oil pump (HPOP) to fire the injectors. Low oil, a weak HPOP, a stuck IPR valve, or a leaking STC fitting/standpipe means no ICP, and no ICP means no start. On a 7.3, the engine needs roughly 500 psi of ICP before it will fire. If it cranks with no start and the oil system won't build pressure, that's your path.
- Mechanical compression. Broken rings, burned valves, a slipped timing set, or a wiped cam lobe drop cylinder compression. A cranking compression test tells the tale. Widespread low compression on a high-mileage engine is a tired engine, one dead cylinder is a mechanical fault in that hole.
Read what the symptoms tell you
- Cranks normally, no fire, cold only: glow/grid heat first, then a weak glow controller.
- Cranks normally, no fire, hot or cold: fuel delivery (air, lift pump, filter) or ICP/oil pressure on HEUI.
- Cranks slow, then no start: batteries, grounds, starter, cold-thickened oil.
- Started fine, quit, won't restart: lost fuel supply (pump, filter, air leak) or a CPS/crank sensor that dies with heat.
- White smoke while cranking, no start: fuel is getting in but not igniting, classic weak compression or dead glow plugs.
That last one is worth its weight: white smoke on a no-start means raw, unburned fuel is being pumped in and there's no heat or compression to light it. Follow the heat and compression legs of the triangle.
